How to Estimate Crew Hours for a Job
Estimating crew hours means converting a production rate into labour, then adding the time nobody counts. Here is the method and the multipliers that matter.
Material take-offs are arithmetic. Labour is judgement, and it is where estimates actually go wrong. Converting a quantity into crew hours requires a production rate, a crew size and an honest allowance for everything that is not the work itself — which on many jobs is a third of the day.
The method is simple. The discipline is in not flattering yourself.
Turning quantities into crew hours
The core relationship is one equation: quantity divided by production rate gives labour hours. Labour hours divided by crew size gives elapsed time.
If a two-person crew hangs drywall at 60 square feet per labour hour, then 2,400 square feet takes 40 labour hours, which is 20 hours of elapsed time, which is two and a half days for that crew.
Note the two different units. Labour hours are what you pay for. Elapsed hours are what the schedule runs on. Confusing them is how a job gets quoted at half its cost, and it happens constantly on small jobs where one person is doing the estimating and the work.

Where production rates come from
The best rate is your own history. The second best is a published table. The worst is optimism.
Published rates exist for every trade and they are a reasonable starting point: roughly 35 to 50 square feet per labour hour for painting a wall with a roller, 60 to 80 for hanging drywall, 20 to 30 square feet per hour for laying tile, 80 to 120 square feet per hour for installing click-lock flooring.
Those numbers assume a competent worker, decent access and no surprises. They are production rates for the activity, not for the day.
Track your own on two or three jobs and the published tables become a sanity check rather than a source. Almost everyone finds their real rate is 20 to 30 percent below the book number, and that gap is the estimate.
The time nobody counts
This is the difference between a rate and a day.
Setup and teardown happen once per day per location — unloading, laying protection, setting up, then cleaning and packing out. An hour a day is common and it is rarely in anyone's rate.
Travel between jobs, material runs, and the trip to the supplier for the thing that turned out to be wrong. Breaks. Waiting on an inspection, a delivery, or another trade to finish.
Mobilisation on a small job is brutal in percentage terms. A two-hour task with an hour of setup and half an hour of cleanup is a three-and-a-half-hour visit, and pricing it at two hours loses money on every job of that size. That is why minimum call-out charges exist and why they are not a rip-off.
Crew size does not scale linearly
Doubling the crew rarely halves the time.
Some work parallelises well — two painters on separate walls, two framers on separate sections. Some does not: a single-lane task like running a wire, or work constrained by a machine, or a small room where two people are in each other's way.
There is also a communication and coordination cost that grows with crew size, and a productivity ceiling set by the physical space. Four people in a bathroom produce less than two.
The practical planning figure: expect roughly 80 to 90 percent efficiency per person when you add a second, and lower as the crew grows. If a task genuinely cannot be split, adding people does nothing at all.
The multipliers that make a job slower
Two identical quantities can take very different times, and the reasons are predictable enough to price.
Access. Ground floor with a driveway beside it is the baseline. Second floor, stairs only, no lift, is 20 to 40 percent slower on anything heavy. A crawlspace or attic is worse.
Height. Ladder work is slower than floor work. Scaffold takes time to erect and is faster once up. Anything above about 12 feet changes the equipment and the rate together.
Occupied space. Working around furniture, people and a family's daily routine adds protection, care and interruptions. Half again on finish work is not unusual.
Weather. Outdoor trades lose days, and they lose partial days more often than whole ones. A schedule with no weather allowance is a schedule that will slip.
Demolition and unknowns. Renovation work has a variance that new construction does not. What is behind the wall is not known until it is open.
Turning hours into a price
Hours are not cost. The burdened labour rate is what a worker actually costs per hour once payroll taxes, insurance, equipment, vehicles and non-billable time are included, and it is substantially above the wage.
Then the job needs overhead and profit on top, which are separate things — overhead keeps the business running whether or not this job exists, and profit is the return for taking the risk.

Contingency, and where to put it
Every estimate needs a contingency, and the honest place for it is a visible line rather than padding hidden inside every rate.
Padding rates is tempting and it corrupts your production data — next year you cannot tell what anything really takes. A separate contingency line, sized to the uncertainty of the specific job, keeps the historical rates clean and makes the risk explicit to whoever is reading the estimate.
Five percent on straightforward new work. Ten to twenty on renovation. More where the scope is genuinely undefined, and in that case a time-and-materials arrangement is usually more honest than a fixed price built on a guess.
